Executive Summary

I joined a B2B SaaS company to rebuild the Marketing Operations layer behind pipeline generation.

The problem was not a lack of activity. Marketing was producing demand, but lead management, qualification, handover, nurture, and attribution were inconsistent, making it difficult for Sales and leadership to judge what was actually contributing to pipeline.

I redesigned the demand-to-pipeline operating model across Marketing, BDR and Revenue Operations, consolidated the supporting technology, rebuilt attribution and reporting, and introduced AI-assisted lead prioritisation.

The result was a more connected commercial process, better visibility into pipeline contribution and a 20% improvement in speed-to-lead in the first month after implementation.

My Role

I led Marketing Operations within the Revenue Operations function, responsible for the operating model connecting Marketing activity to lead management, qualification, routing, nurture, attribution, and pipeline reporting.

I defined the strategy and implementation plan and led a team spanning web marketing, paid media, development and technology analysis, with additional data support across Sales and Marketing.

The work required close collaboration with Marketing, BDR, Sales, Revenue Operations and Data because the problems sat between teams rather than inside one function.

What changed

Marketing activity became connected to the commercial process that followed it.

Leads moved through a more consistent path from capture and qualification to BDR follow-up, nurture and opportunity creation. Attribution also gave the business a broader view of the journey rather than concentrating credit at the first and final touchpoints.

The teams involved in pipeline generation had clearer ownership and a shared process, while leadership gained better visibility into where demand came from, how it progressed and where intervention was needed.

The result was a system that could be managed as part of the revenue operation rather than a collection of separate Marketing workflows.

The Commercial Challenge

Marketing activity generated engagement, but much of the journey between demand creation and opportunity creation was difficult to see or manage consistently.

Lead qualification varied by channel. Handover to the BDR team was inconsistent. Nurture was fragmented, and attribution focused mainly on the beginning and end of the journey, leaving much of the middle invisible.

The underlying technology had also accumulated debt over time. The Marketing Automation Platform and CRM were connected, but repeated fixes had created a complicated setup that was difficult to maintain. Other tools had been added around it without a clear operating model connecting them.

As a result, Marketing, Sales, and Revenue Operations worked on different parts of the same process, while leadership lacked reporting that could explain how demand progressed into pipeline and where performance was being lost.

Strategic Decisions

I started by simplifying the operating model rather than continuing to patch individual problems.

I consolidated a fragmented Marketing stack around a system the team could maintain and operate consistently. That created a clearer base for lead management, automation, reporting and handover.

I rebuilt attribution from a two-touch approach to a broader multi-touch model so that mid-funnel activity and additional commercial contribution could be represented more accurately.

I designed the lead-management and routing layer between Marketing and the BDR team, including clearer qualification, ownership and handover rules. I also introduced nurture and cross-nurture automation so leads that were not ready for immediate Sales follow-up remained active rather than disappearing from the process.

Finally, I introduced AI-assisted lead scoring to support prioritisation. The purpose was not simply to generate another score, but to help the team decide which leads needed attention first and improve follow-up speed.

Commercial Outcomes

  • Speed-to-lead improved by 20% in the first month
