Executive Summary

A B2B SaaS company had demonstrated demand, but growth still depended heavily on founder relationships and outbound acquisition.

Over an 18-month consulting engagement, I worked as an embedded Head of Marketing Strategy, leading the marketing strategy and operating model while coordinating internal teams and specialist freelancers across campaigns, content, events, design and marketing operations.

I built a repeatable Revenue Marketing model across three commercial motions: enterprise ABM, mid-market demand generation and partner-led acquisition.

The work supported company growth from approximately €1 million to €3.1 million ARR, increased pipeline coverage from 1.8× to 3.4×, and grew partner-sourced pipeline from 8% to 31%.

My Role

I led the marketing strategy and operating model through my consultancy, working as an embedded member of the leadership team.

My role combined GTM strategy, programme leadership and delivery management. I coordinated internal subject-matter experts and managed external specialists responsible for implementing growth campaigns, digital programmes and marketing infrastructure.

I also contributed to budgeting, scope planning and revenue forecasting, ensuring that marketing investment and delivery capacity remained aligned with commercial objectives.

What Changed

The company moved away from a model dominated by founder relationships and outbound acquisition toward a broader, more repeatable Revenue Marketing model.

Enterprise, mid-market and partner-led acquisition became distinct motions rather than being pushed through the same process.

Marketing also gained clearer ownership of qualification, lifecycle, and commercial measurement, making it easier to connect activity to pipeline, conversion, and ARR.

The company finished the engagement with a more diversified route to growth and a delivery model that could continue without depending on a large permanent Marketing team.

The Commercial Challenge

The company had proven demand, but acquisition remained concentrated around founder relationships, outbound sales, and a relatively small number of customer accounts.

Marketing activity existed, but it was fragmented across campaigns, webinars, content and events. Enterprise and mid-market buyers were being treated through the same funnel, partnerships were handled informally, and reporting focused more on activity than on qualified pipeline and revenue.

The company needed a more predictable way to create demand and pipeline without immediately building a large permanent Marketing department.

Strategic Decisions

The first decision was to stop treating all demand as one motion.

I separated enterprise and mid-market acquisition, with enterprise accounts moving through a structured ABM programme and mid-market buyers through broader demand-generation activity.

I also made partnerships a more deliberate acquisition channel, expanding referral, technology, and audience partnerships rather than treating them as one-off opportunities.

Webinars and educational content became a repeatable demand programme, with engagement connected to Sales follow-up rather than measured mainly through registrations and attendance.

I introduced account-level lifecycle and qualification stages so Marketing and Sales could assess progression consistently across buying groups.

I also aligned budget and delivery priorities with revenue forecasts, so campaign volume was no longer the main planning variable.

Commercial Outcomes

  • Company growth from approximately €1 million to €3.1 million ARR

  • Pipeline coverage increased from 1.8× to 3.4×

  • Partner-sourced pipeline increased from 8% to 31%

  • CAC payback reduced from 14 months to 9 months

  • Sales acceptance of Marketing-generated opportunities increased from 43% to 69%

  • Approximately €1.1 million in webinar- and content-influenced pipeline

  • 19 qualified enterprise opportunities generated through the ABM programme
