Executive Summary

Across a portfolio of technology clients, I led growth and digitalisation programmes for businesses generating between approximately $500,000 and $5 million in annual revenue.

My role combined commercial strategy, programme leadership and delivery management. I worked with client leadership teams to identify the next constraint to growth, shape the response, and manage the teams responsible for implementing digital transformation initiatives, operational improvements and multi-channel growth campaigns.

The work contributed to revenue growth across five accounts, with individual businesses scaling between 1.67× and 4× while improving forecasting, delivery discipline and commercial visibility.

My Role

I led strategy across the client portfolio, working directly with founders and senior leadership teams.

My remit included growth strategy, channel planning, budget and scope decisions, revenue forecasting, commercial reviews and oversight of the teams responsible for implementation.

I translated commercial objectives into practical programmes, then worked with internal specialists and external partners to ensure delivery stayed aligned with the commercial priorities we had agreed.

What Changed

The work gave me a much broader view of what growth actually requires at different stages of a technology business.

A company still proving acquisition economics needs different decisions from one that has already found demand but cannot scale delivery. A more mature company can have working channels and still be constrained by forecasting, ownership or commercial discipline.

Across the portfolio, the biggest shift was from treating growth as a collection of tactics to treating it as a sequence of different commercial problems, each requiring a different response.

The Challenge

The clients were at different stages of maturity and could not be scaled through one standard playbook.

Some needed to prove channel economics and establish reliable reporting. Others had working acquisition channels but lacked the operational capability to scale them. More mature accounts were constrained by weak forecasting, fragmented ownership and inconsistent delivery.

The challenge was to identify what needed to change at each stage and build the processes, team structure and commercial discipline required for the next level of growth.

Strategic Decisions

The central decision was to match the growth model to the business's maturity rather than forcing the same approach across every account.

For earlier-stage businesses, I concentrated investment on the channels with the strongest economics and introduced clearer measurement so leadership could distinguish useful demand from activity.

For businesses moving into a stronger growth phase, the priority shifted to scaling the channels that were already working, improving conversion and making delivery more repeatable.

For the larger accounts, acquisition was no longer the only constraint. The work moved further into forecasting, team capability, retention, ownership and commercial planning.

I also introduced more structured planning and review processes across the portfolio so leadership teams could see where performance was changing, where delivery was slipping and whether investment remained aligned with realistic growth expectations.

Commercial Outcomes

  • Revenue growth across the five accounts ranged from 1.67× to 4×

  • One business grew from approximately $500K to $1.5M

  • One grew from approximately $500K to $2M

  • One grew from approximately $1M to $2M

  • One grew from approximately $3M to $5M

  • One grew from approximately $2.5M to $5M

  • Forecasting and commercial reporting became more reliable across the accounts

  • Growth programmes became more structured and easier to manage against commercial objectives
